The challenge

A leading LATAM full-service carrier was running a 12-year-old custom IBE built on Amadeus. Conversion was below network-airline benchmark. Mobile experience was non-existent (a thin web wrapper). NDC was not implemented. Total custom-rebuild estimates ranged from $14M to $22M over 30 months. Board had appetite for modernization but not for that risk profile.

Our approach

Deployed Retail Core via Retail Connect adapter for Amadeus. NDC Level 4 offer-order architecture introduced. Modular merchandising studio. Native mobile SDKs (iOS, Android). AI personalization powered by Inspire's AI Factory. Phased cutover direct web first, then mobile, then NDC distribution to selected GDS partners. Existing Amadeus PSS untouched; reservations, schedules, fares all remained in their original system of record.

The outcome

14-week deployment to first production cutover. Direct conversion up 24% in the first 90 days. Mobile NPS rose from -8 (web wrapper) to +47 (native app). Ancillary attach in checkout up 31%. NDC distribution went live in month 5; GDS partners now receiving differentiated offers. Total program cost was less than 20% of the lowest custom-rebuild estimate.

The board wanted modern retailing. The CIO wanted to not gamble the business on an 18-month rebuild. Retail Core was the only path that delivered both and the conversion uplift in the first quarter paid for the entire program.
